Levels of Influence in Sustainability Strategy

Organizations are expected to engage with sustainability in ways that go beyond efficiency or compliance. This framework outlines six levels of influence, reflecting how companies can shape outcomes internally, across markets, and at a systemic level.

Operational integration refers to the internal implementation of sustainability practices. This includes optimizing the use of energy, water, and materials, establishing internal standards, and engaging employees. It is often where formal governance, reporting systems, and performance targets are introduced.

Business model alignment represents a strategic shift. At this level, companies begin to design products and services that are low impact and circular by intent. ESG criteria are used in planning, investment, and risk management processes, influencing how value is defined and delivered.

Value chain influence expands impact beyond the organization. Companies take responsibility for environmental and social outcomes across sourcing, distribution, and product use. Traceability systems, supplier engagement programs, and Scope 3 collaboration are central to this approach.

Industry and ecosystem engagement involves working with peers and other actors to address common challenges. This includes participation in alliances, co-creation of sector standards, and support for innovation platforms. Influence is exercised through collective development of new norms and tools.

Policy and institutional advocacy refers to engagement with the public and institutional frameworks that shape markets. Companies contribute to climate and biodiversity agendas, promote transparency standards, and support the implementation of sustainability-focused policies in different regions.

Systemic transformation involves a broader rethinking of value and progress. Organizations working at this level support regenerative and inclusive models, invest in narrative change, and build coalitions that enable structural shifts in how economies and societies operate.

Each level reflects a different mechanism of influence. The most effective sustainability strategies are those that activate multiple levels simultaneously, aligning internal performance with external leadership and systemic impact.
